Title: Transforming Business Operations: The Power of Visibility in a Stagnant HVAC Company
In a remarkable turnaround, a small HVAC dealer experienced a revenue increase of approximately 75% within a single year. This notable shift came after an extended period of stagnation, where the company’s revenue remained unchanged for nearly a decade. What was the catalyst for this change? Surprisingly, it wasn’t a new product, expensive software, or a complete overhaul of the team. Instead, it stemmed from a simple yet powerful strategy: getting all the critical information out of employees’ heads and onto a shared platform.
When I joined this HVAC company in late 2024, the team comprised just 14 dedicated individuals. Founded in 2014, the business had consistently hovered around the same revenue figure each year. Despite having competent staff and quality services, the organization struggled with internal communication and project management. Sales quotes were scattered across WhatsApp and spreadsheets, leaving field crews uninformed about daily operations. Recurring service jobs often fell through the cracks, resulting in missed opportunities and dissatisfied customers.
Rather than invest in costly software solutions, I opted for an accessible and user-friendly tool: Trello. This free platform allowed us to centralize our operations with three straightforward boards.
-
Sales Pipeline: Each sales quote was transformed into a Trello card, indicating its status from a new lead to either won or lost.
-
Job and Install Management: Each job was documented as a card, complete with essential details such as the job address, necessary documents, and customer contact information.
-
Recurring Maintenance: This board enabled us to track each site’s service requirements, ensuring we could monitor its current status effectively.
Implementation required some initial effort to encourage the team to embrace this change, but within a few weeks, the transformation was palpable. The previously scattered information had now become visible, and as a result, the entire team began to function more efficiently and, notably, happier.
The lesson learned was straightforward yet profound: the issue was never about lack of effort; the problem lay in the knowledge being trapped in individual minds. By making work visible on shared boards, we effectively prevented tasks from slipping through the cracks. Consequently, we became more diligent in following up on sales quotes, field crews optimized their morning routines, and customer service improved significantly.
As a result of this enhanced visibility and organization, the company surged forward in 2025, increasing revenues from approximately $800,000 to an impressive $1.4 million and expanding the team to 20 employees.
The simplicity of our solution—a free tool and a commitment to keeping our work organized and up-to-date—was the cornerstone of this transformation. If others find value in our board setup, I would be more than willing to share it.
For those who have successfully turned around stagnant businesses, what was the pivotal change that made a difference for you? I’m always eager to learn whether it was a tool, a process, or simply a shift in team dynamics that facilitated your success.
