How a Whiteboard Transformed Our Cloud Kitchen Operations

Since launching Bengaluru Breads & Chops in early August, our journey has been marked by rapid growth and invaluable lessons. Starting with just six orders in June, we scaled to over 170 orders by August, reflecting significant progress in a short span.

A pivotal tool in our operational evolution has been a dedicated whiteboard, which served as a visual dashboard for our team. Positioned within our kitchen, this whiteboard meticulously outlined various aspects of our workflow, enabling real-time tracking and continuous improvement.

On the left side of the board, we documented detailed packaging specifications for each menu combo. Setting precise standards helped us minimize errors and ensure consistent quality for our customers. Adjacent to this, the focus areas highlighted key priorities—some of which were marked as completed immediately, such as optimizing Magicpin collaborations and finalizing “TY” notes. This agile approach allowed us to iterate quickly, avoiding stagnation and addressing challenges promptly.

The bottom right section provided a visual representation of order volume over time. Starting with six orders in June, we experienced rapid growth to 89 in July, and then reaching 176 in August. This progress underscored the importance of adaptive strategies tailored to each phase of our journey.

Throughout this process, we encountered unforeseen challenges. For instance, discovering the optimal box sizes was a crucial early lesson. Additionally, understanding changes in platform algorithms, like those of Zomato, required prompt adaptation. Interestingly, corporate orders gradually emerged as our most reliable revenue source, offering stability amid fluctuations in platform-based sales.

Earlier this year, after successfully completing over 1,500 orders with an average rating of 4.2, we temporarily paused operations on certain digital platforms. This decision was strategic, allowing us to focus on refining our core offerings and exploring new cuisines tailored for different audiences. These experiences have imparted profound lessons on building a resilient and customer-centric food business—insights that are rarely emphasized in common industry narratives.

The whiteboard remains a symbol of our progress and continuous learning, inspiring us to innovate and adapt. It’s a testament to the power of visual management tools in complex operational environments.
